Actors who replaced other stars in Bollywood films.

Bollywood has always loved a dramatic twist, but sometimes the real drama happens long before the film reaches theatres. Scripts change, dates collapse, relationships sour, pregnancies alter production plans, sequels get reinvented, and suddenly a role that seemed made for one particular star lands in the lap of another. Sometimes that swap works brilliantly and gives the film a whole new identity. Sometimes it leaves fans wondering what might have been. Either way, casting changes have shaped some of Hindi cinema’s biggest talking points – and in more than one case, they changed the destiny of the movie itself.

Here is a deep dive into the most shocking casting changes in Bollywood history and how they fared at the box office:

1. Amitabh Bachchan Replaced Five Superstars In ‘Zanjeer’

Written by Salim Khan and Javed Akhtar and directed by Prakash Mehra, ‘Zanjeer’ was reportedly rejected by Dharmendra, Dilip Kumar, Raaj Kumar, Dev Anand, and Rajesh Khanna – all of whom found the intense role of Inspector Vijay Khanna too far removed from the romantic hero image of the era. It was Salim-Javed who championed Amitabh Bachchan – a man with twelve flops and just two moderate successes. Co-starring Jaya Bhaduri and Pran, the film released on 11 May 1973 on a budget of approximately Rs 1.30 crore and earned around Rs 6 crore domestically, becoming the fourth highest-grossing Hindi film that year. ‘Zanjeer’ turned Big B into an overnight sensation and birthed Bollywood's “angry young man” era.

2. Amjad Khan Replaced Danny Denzongpa As Gabbar Singh In ‘Sholay’

The role of Gabbar Singh in Ramesh Sippy’s ‘Sholay’ was first offered to Danny Denzongpa, who couldn't take it up due to prior commitments to Feroz Khan’s ‘Dharmatma’, being shot in Afghanistan. Actor Ranjeet was also approached but declined out of loyalty to Danny. Writer Salim Khan then suggested Amjad Khan, who prepared by reading ‘Abhishapta Chambal’, a book on real-life Chambal dacoits. Starring Amitabh Bachchan, Dharmendra, Hema Malini, Jaya Bhaduri, and Sanjeev Kumar, the film released on 15 August 1975. Made on approximately Rs 2.5 crore, it earned around Rs 15 crore net in India and Rs 50 crore worldwide – an all-time blockbuster.

3. Ameesha Patel Replaced Kareena Kapoor In ‘Kaho Naa Pyaar Hai’

Kareena Kapoor was the first choice to star opposite Hrithik Roshan in Rakesh Roshan's ‘Kaho Naa... Pyaar Hai’ and had even shot for a few days. However, creative differences – reportedly stemming from her mother Babita Kapoor's interference on set – led Rakesh Roshan to let her go. He then spotted Ameesha Patel at a wedding and cast her within three days. With music by Rajesh Roshan, the film released on 14 January 2000 on a budget of approximately Rs 10 crore and earned around Rs 78.93 crore worldwide with Rs 44.10 crore in domestic net collections. It became the biggest hit of the year and entered the Guinness World Records for winning 92 awards.

4. Rani Mukerji Replaced Aishwarya Rai In ‘Chalte Chalte’

Aishwarya Rai was originally cast opposite Shah Rukh Khan in ‘Chalte Chalte’, directed by Aziz Mirza and co-produced by SRK and Juhi Chawla under Dreamz Unlimited. She had even shot portions of the film. However, her then-boyfriend Salman Khan's repeated presence on set reportedly caused disruptions, forcing SRK to replace her with Rani Mukerji. Aishwarya later told Simi Garewal she was removed from five films “without any explanation” and was hurt that her friend Rani didn't personally inform her. The film released on 13 June 2003, earned approximately Rs 40 crore worldwide against a reported budget of Rs 11 crore, and was declared a hit.

5. Arjun Kapoor Replaced Sushant Singh Rajput In ‘Half Girlfriend’

Author Chetan Bhagat confirmed on Twitter in 2015 that Sushant Singh Rajput would lead the adaptation of his novel ‘Half Girlfriend’, directed by Mohit Suri. However, Sushant exited due to clashing dates with Dinesh Vijan's ‘Raabta’, which he had committed to first. Arjun Kapoor stepped in opposite Shraddha Kapoor, with Vikrant Massey and Rhea Chakraborty in supporting roles. Produced by Ekta Kapoor's Balaji Motion Pictures, it released on 19 May 2017 and earned approximately Rs 97.70 crore worldwide against a budget of around Rs 58 crore.

6. Madhuri Dixit Replaced Sridevi In ‘Kalank’

‘Kalank’ was a passion project conceived by Karan Johar and his late father Yash Johar nearly 15 years before its release. Sridevi was cast as Bahaar Begum, but her tragic demise on 24 February 2018 left the role vacant. Madhuri Dixit stepped in. Directed by Abhishek Varman and co-produced by Dharma Productions and Nadiadwala Grandson Entertainment, the film starred Varun Dhawan, Alia Bhatt, Aditya Roy Kapur, Sonakshi Sinha, Madhuri, and Sanjay Dutt. Released on 17 April 2019, ‘Kalank’ grossed around Rs 146.80 crore against a total budget of approximately Rs 150 crore and was declared a flop.

7. Amitabh Bachchan Replaced Rishi Kapoor In ‘The Intern’

In 2020, Rishi Kapoor and Deepika Padukone were confirmed for the Hindi remake of the 2015 Hollywood hit ‘The Intern’ (starring Robert De Niro and Anne Hathaway), directed by Amit Ravindernath Sharma. However, Rishi Kapoor passed away on 30 April 2020 after a battle with cancer. Amitabh Bachchan was roped in for the role, with Deepika confirming the new pairing on Instagram. The project has faced multiple delays since, but the casting swap remains a poignant reminder of how loss and change are woven into filmmaking.

8. Parineeti Chopra Replaced Shraddha Kapoor In ‘Saina’

Shraddha Kapoor was roped in by director Amole Gupte in 2017 to play ace badminton champion Saina Nehwal in her biopic, produced by Bhushan Kumar's T-Series. Shraddha trained extensively and even began shooting in September 2018. However, she contracted dengue and was bedridden for a month, leaving her physically unable to endure the demanding 12-hour badminton court schedules the role required. Around the same time, producer Bhushan Kumar needed a lead actress for ‘Street Dancer 3D’ opposite Varun Dhawan, so Shraddha moved to that project and exited ‘Saina’ by mutual consent. Parineeti Chopra was brought in as her replacement and underwent rigorous training. Also starring Manav Kaul and Meghna Malik, the film released on 26 March 2021 to mixed reviews. Made on an estimated budget of Rs 25 crore, it earned just Rs 1.5 crore worldwide – severely impacted by the COVID-19 pandemic and limited theatrical footfall.

9. Rashmika Mandanna Replaced Parineeti Chopra In ‘Animal’

One of the most talked-about replacements in recent years occurred when Parineeti Chopra was initially cast as the lead opposite Ranbir Kapoor in Sandeep Reddy Vanga’s ‘Animal’. However, Parineeti reportedly opted out to focus on Imtiaz Ali’s ‘Chamkila’, leading to Rashmika Mandanna stepping into the role of Gitanjali. The film, which also starred Anil Kapoor, Bobby Deol, and Triptii Dimri, became a cultural phenomenon upon its release on December 1, 2023. Despite polarized reviews, it shattered records, grossing approximately Rs 917 crore worldwide and cementing Rashmika’s position in the Hindi film industry.

10. Shah Rukh Khan Replaced Armaan Kohli In ‘Deewana’

It is hard to imagine a world where the ‘Badshah of Bollywood’ didn't make his debut with ‘Deewana’, but he wasn't the first choice. Armaan Kohli was originally cast as Raja and had even completed several days of shooting before walking out due to creative differences with director Raj Kanwar. This paved the way for Shah Rukh Khan to step in alongside Rishi Kapoor and Divya Bharti. Released on June 25, 1992, the film was a success, with a domestic nett of approximately Rs 8 crore, launching SRK’s legendary career.

11. Salman Khan Replaced Saif Ali Khan In ‘Race 3’

The ‘Race’ franchise was synonymous with Saif Ali Khan’s suave portrayal of Ranvir Singh. However, for the third installment, producer Ramesh Taurani and director Remo D'Souza decided to reboot the cast, bringing in Salman Khan to lead. The film also featured Bobby Deol, Anil Kapoor, and Jacqueline Fernandez. Released on June 15, 2018, the film faced heavy criticism from fans for lacking the slickness of the previous parts. While it grossed a respectable Rs 300 crore worldwide, it was considered a creative misfire, leading to recent news in 2026 that Saif Ali Khan is returning for ‘Race 4’.

12. Ayushmann Khurrana Replaced Harshvardhan Kapoor In ‘Andhadhun’

Director Sriram Raghavan’s masterpiece ‘Andhadhun’ was almost a very different film. Harshvardhan Kapoor was originally the first choice for the role of the blind pianist, but he reportedly exited the project due to creative differences regarding the film's preparation. Ayushmann Khurrana stepped in, starring alongside Tabu and Radhika Apte. Released on October 5, 2018, the film became a monumental critical and commercial success. It grossed over Rs 457 crore worldwide and won Ayushmann a National Film Award for Best Actor.

13. Preity Zinta Replaced Kareena Kapoor In ‘Kal Ho Naa Ho’

One of the most famous what ifs in Bollywood history is Kareena Kapoor playing the role of Naina. Karan Johar had originally written the script with Kareena in mind, but negotiations fell through when she reportedly demanded a fee equal to that of Shah Rukh Khan. This led to a fallout between the long-time friends, and Preity Zinta was cast instead alongside Saif Ali Khan and Jaya Bachchan. Directed by Nikkhil Advani and released on November 28, 2003, the film became a legendary emotional drama and a massive commercial success. It grossed approximately Rs 86 crore worldwide, becoming the highest-grossing film of the year and winning Preity Zinta the Filmfare Award for Best Actress.

14. Deepika Padukone Replaced Kareena Kapoor In ‘Goliyon Ki Raasleela Ram-Leela’

In another instance of a near-miss for Kareena, she was the original choice to play Leela in Sanjay Leela Bhansali’s magnum opus. Kareena had even begun preparation but reportedly walked out just days before the shoot to work on ‘Gori Tere Pyaar Mein’. Deepika Padukone was brought in to star opposite Ranveer Singh, a pairing that eventually led to a real-life marriage. Released on November 15, 2013, the film featured a stellar supporting cast including Supriya Pathak and Richa Chadda. It was a blockbuster hit, grossing approximately Rs 201.48 crore worldwide and winning Deepika several Best Actress awards.

15. John Abraham Replaced Sushant Singh Rajput In ‘Romeo Akbar Walter’

The spy-thriller Romeo Akbar Walter (RAW) was initially announced with the late Sushant Singh Rajput in the lead. Posters featuring Sushant had already been released, but he had to opt out due to scheduling conflicts with his other projects like ‘Chhichhore’ and ‘Drive’. Director Robbie Grewal then cast John Abraham for the multi-layered role of an undercover agent. The film, which also starred Mouni Roy, Jackie Shroff, and Sikandar Kher, was released on April 5, 2019. Despite the patriotic theme, the film received a lukewarm response from critics and the audience, grossing approximately Rs 52.34 crore worldwide.

16. Kareena Kapoor Replaced Aishwarya Rai Bachchan In ‘Heroine’

The production of Madhur Bhandarkar’s ‘Heroine’ was famously halted when it was discovered that the original lead, Aishwarya Rai Bachchan, was pregnant. The announcement caused a significant stir in the industry, leading to a temporary shelving of the project. Eventually, Kareena Kapoor — who was ironically the director’s first choice before Aishwarya — stepped back into the role. The film, which also starred Arjun Rampal and Randeep Hooda, was released on September 21, 2012. Despite the immense hype surrounding its realistic portrayal of a falling superstar, the film received mixed reviews and earned roughly Rs 71.73 crore worldwide.

17. Shahid Kapoor Replaced Bobby Deol In ‘Jab We Met’

It is hard to imagine Jab We Met with anyone but Shahid Kapoor and Kareena Kapoor, but the film’s journey was far messier. Director Imtiaz Ali has spoken about how Bobby Deol was originally attached to the project before Shahid came aboard. Released on October 26, 2007, the romantic drama also featured Dara Singh, Saumya Tandon and Tarun Arora, and became one of the most cherished Bollywood love stories of its era. It made over Rs 50 crore worldwide.

18. Priyanka Chopra Replaced Kareena Kapoor In ‘Fashion’

Another casting change that often gets revisited is ‘Fashion’. Director Madhur Bhandarkar had reportedly approached Kareena Kapoor for the lead before Priyanka Chopra eventually took over the role of Meghna Mathur. Released on October 29, 2008, the film also starred Kangana Ranaut, Mugdha Godse, Arjan Bajwa, Arbaaz Khan and Samir Soni, and went on to become one of the most acclaimed women-led Hindi films of its time. It reportedly made around Rs 40 crore worldwide. In retrospect, the switch worked hugely in Priyanka’s favour, with the role becoming one of the defining performances of her career.

What makes these swaps so fascinating is that they are not all the same kind of replacement. In some cases, like ‘Chalte Chalte’ and ‘Heroine’, the change came after production had already gathered momentum. And then there are films like ‘Ram-Leela’ and ‘Fashion’, where the final casting ended up feeling so right that newer audiences barely remember anyone else was ever in the conversation. That is the strange magic of Bollywood casting history: one exit can look like a crisis in the moment, and a masterstroke a few years later. Bollywood’s casting carousel proves one thing time and again — in the world of cinema, destiny often has the final say.
